Inventory management controls what stock exists, its state, value and availability across the business; warehouse management controls how stock is received, located, moved, picked, packed and shipped inside fulfilment operations. The systems overlap around stock events.
Choose from operational granularity and decision ownership. A business may need inventory control without advanced warehouse execution, or both connected through a clear event and master-data contract.
Define the stock decisions
List purchasing, replenishment, allocation, valuation, availability, count, transfer and fulfilment decisions. Identify locations, channels, item types, lots, serials, expiry and ownership.
Then observe the warehouse tasks needed to create reliable events. Do not select from labels alone.
Understand inventory scope
Inventory software may manage item records, on-hand, available, reserved, reorder, costing, suppliers, purchases, orders, transfers and counts across locations.
It fits where location execution is relatively simple or managed by another system, while the business needs dependable stock and planning control.
Understand WMS scope
WMS typically adds receiving appointments, directed put-away, bins, replenishment, waves, picking methods, packing, shipping, labour and equipment integration.
Its value grows with warehouse complexity, volume, accuracy, service requirements and need to optimise movement.

Test receiving
Use expected, unexpected, partial, damaged and lot-controlled receipts. Observe identification, quality state, put-away decision and inventory update.
Define when stock becomes available. A receipt can exist financially while goods remain unavailable pending inspection.
Test fulfilment
Create orders with priority, partial stock, substitution, lot/serial, split location and cancellation. Follow reservation, release, pick, pack, ship and confirmation.
Check duplicate and failed scans, short picks and inventory reconciliation. Speed without event integrity creates unreliable promise.
Define master data
Align item, unit, pack, dimensions, location, status and identifier. Decide which system owns each and how change reaches the other.
Bad units or barcodes can make sophisticated directed work consistently wrong.
Design the integration contract
Specify orders, receipts, transfers, adjustments and confirmations with identifier, timing, replay, error and reconciliation. Keep one authoritative state per layer.
Monitor stuck messages and impossible state. A nightly grand-total match is insufficient for active fulfilment.
Assess operational readiness
Include devices, labels, network, printers, layout, shift patterns, training, support and fallback. Test peak volume and degraded operation.
WMS changes physical work. Configuration must be validated on the floor with representative items and constraints.
Evaluate replenishment and slotting
Test movement from reserve to pick locations, minimums, demand waves, unit constraints and urgent work. Determine whether simple reorder and transfer rules are enough or warehouse-directed tasks are required.
Slotting recommendations need current dimensions, velocity, compatibility and layout. Validate suggestions physically.
Control lots, serials and expiry
Follow identity through receipt, movement, pick, ship, return and adjustment. Test recall, quarantine and expiry selection. Ensure the business inventory view retains the same traceability.
Do not allow manual override without reason and authority where traceability is critical.
Plan counts and adjustments
Define cycle-count selection, blind count, recount, approval and reason. Separate physical task from financial adjustment where duties require it. Monitor repeated variance by location and event.
Counts should improve process. Repeated adjustment without cause makes systems agree temporarily.
Test returns and reverse flow
Use customer return, supplier return, damaged item and restockable product. Define condition, ownership, location, credit and availability. Reverse logistics often crosses inventory, warehouse, order and finance boundaries.
A returned item should not become sellable merely because it reached the building.
Model peak and failure
Run peak order volume, absent staff, device failure, network loss, carrier delay and interface backlog. Define degraded procedure and reconciliation when service returns.
Capacity and recovery may determine value more than an optimisation feature seen in ordinary volume.
Model cost and benefit
Compare licence, devices, integration, implementation, data, layout, training, administration and change with accuracy, throughput, labour, service and space outcomes.
Do not count theoretical optimisation where volume or operating discipline cannot support it.
Choose the architecture
Select inventory management alone when stock control and planning are the material needs and warehouse flow is simple. Add WMS when execution granularity and optimisation justify it.
Record system authority, event boundary, owners and growth triggers. The responsible design keeps physical movement and business availability reconciled.
Pilot with a representative zone and product mix. Measure receiving-to-available time, pick accuracy, inventory variance, order cycle, exception recovery and user effort. Reconcile every event with the business inventory view. Expand only after device, interface, support and degraded-operation evidence pass at realistic volume.
Set review triggers such as a second warehouse, materially higher lines per day, lot or serial obligations, complex waves, persistent location errors or labour-planning need. This keeps WMS scope tied to operational evidence rather than category fashion.
Retain the pilot scenarios for regression after layout, device or integration changes.
Review them after every material operational release.
